The old excuse that centralized exchanges (CEX) are the only way to get fast transactions is officially on its way out. Bitcoin.com’s latest 2026 Industry Report shows that the “velocity gap” between established CEXs like Binance and Coinbase and non-custodial giants like ChangeNOW and Changelly has all but disappeared. We have reached a point where major non-custodial providers are settling cross-chain trades in less time than it takes to brew a cup of coffee.

Looking at data from eight major players, including ChangeNOW, SimpleSwap, StealthEX and LetsExchange, it is clear that the “market leaders” are starting to distance themselves from everyone else.

The essentials

In the past, traders were stuck in a trade-off: opting for a centralized exchange for speed and convenience, or a non-custodial exchange for security and privacy. You couldn’t really have both. But if we look at the 2026 data, this trade-off finally begins to disappear.

While most of the sector is still feeling quite sluggish, with a median fixed rate swap of around 11 minutes, the top performers have taken their performance up a notch considerably. ChangeNOW, for example, managed to bring its average down to just 60 seconds. At this point, the “speed advantage” of large centralized platforms ceases to be a factor.

Breaking down impact and importance

When you trade without custody (meaning you actually own your keys and don’t rely on a third party for custody), speed isn’t just about getting things done quickly for convenience’s sake; It’s a safety net. In a market where prices can change 10% in an hour, a slow swap is not only annoying; it’s a financial risk.

To see who’s really keeping pace, the Swapzone report focused on two main areas:

  • Fixed rate swaps: This is the “high stakes” version of the swap. The platform guarantees that the rate you see is the rate you get, meaning it absorbs the risk if the price falls during the transaction.

  • Variable rate swaps: The rate is determined at the time of confirmation of the transaction on the blockchain.

The report reveals that while competitors like LetsExchange and Simpleswap showed decent performance, they struggled with “double-rate proficiency.” In contrast, ChangeNOW has demonstrated a 10-12x advantage on fixed rates and a staggering 45x advantage on some variable rate routes.

While security often makes headlines when it comes to cryptography, the reality on the ground is different. Traders are tired of waiting. Data from around the world confirms that speed of execution is no longer an “advantage”; this often determines whether or not a user will use a platform. Consider these recent references:

  • The South Korean standard: A 2024 survey of South Korean investors found that 26.8% ranked deposit and withdrawal speed as their No. 1 priority, ahead of both liquidity and a platform’s reputation.
  • The global entry point: Binance’s massive 2024 user survey (over 27,000 participants) showed that 17.2% of new users entered the crypto space specifically for its “speed and ease.”
  • The death of Fiat? A Bitget Wallet report recently found that 46% of respondents now prefer crypto over traditional fiat payments, citing faster processing as the main reason.

How the gap has widened: 2025 versus 2026

It wasn’t an overnight success. The report refers to a “technology sprint” that began in 2025, during which the ChangeNOW technical team undertook ongoing efforts to streamline internal settlement pipelines, integrate faster blockchain confirmation layers, and optimize liquidity routing to reduce the time between deposit detection and results delivery.

When you make three random trade pairs:

  • USDT (TRC20) → ETH
  • LTC → USDT (TRC20)

ChangeNOW tests led the market with a median trading time of 1.8 minutes, while the closest competitor, Changelly, achieved around 2 minutes, and other competitors recorded a time of over 10 minutes.

Why it matters for your wallet

If you are trading SOL for USDT during a market decline, a delay of 11 minutes (the industry median) is not only frustrating and inconvenient, but could even lead to considerable losses during slippage events, when the trader receives much less than was quoted, leaving a difference between expected and executed prices.

For example, if you trade on a decentralized exchange (DEX), your transaction is not instantaneous; it must be grouped into a block. If the price rises while your transaction is in the “mempool” (the waiting room), you experience slippage.

Cryptocurrency prices are extremely volatile and some small-cap assets can swing 3-5% in 10 minutes, making traders feel like they are playing Russian roulette if they have to wait that long for a trade.

As state actors and hackers continue to target centralized honeypots (like the $1.5 billion Bybit hack), the shift toward non-custodial trading is accelerating.

If the industry can follow the “Speed-First” model pioneered by non-custodial exchanges like ChangeNOW, the “complexity paradox,” the struggle to balance institutional ease of use with true decentralization, could finally be resolved through simple technical efficiency.

Traders accept the reality of third-party custody risk whenever they use a centralized exchange. With the widespread adoption of non-custodial exchanges, users can now benefit from the true philosophy of crypto and materialize the principle of “not your keys, not your coins” while accessing efficient swaps.
